The Market Didn’t Expose You. Your Lack of Structure Did

Marketing Markets Sales

Real estate coaches Tim and Julie Harris published a breakdown in March 2026 that’s been circulating heavily in agent communities. The core insight is worth repeating plainly: most agents who are struggling in 2026 did not fail because of lack of effort. They failed because their business model depended on market momentum instead of structure.

That’s a meaningful distinction. And it changes what the fix actually looks like.

What a Momentum-Dependent Business Looks Like

During the 2020 to 2022 boom, a lot of agents built what felt like successful businesses. High transaction volume. Strong referral flow. Buyers competing for limited inventory. The phone was ringing without much prompting.

But underneath the volume, the infrastructure wasn’t there. No consistent database outreach system — just responding to inbound. No daily prospecting routine — just working existing pipeline. No practiced scripts for difficult conversations — the market was moving too fast for anyone to push back hard. No clear value proposition — buyers needed agents just to get access to homes.

When you subtract market momentum from that equation, what you’re left with isn’t a business. It’s a set of habits that happened to produce income when conditions were favorable.

The market normalized. The momentum disappeared. And the habits that looked like strategy were exposed as the absence of one.

What a Structure-Dependent Business Looks Like

The agents thriving in 2026 — and the data on this is consistent across coaching communities and transaction data — share a specific profile. They have listing inventory. They’re having consistent conversations with their database. They have reliable systems for lead follow-up and pipeline management. They can see their pipeline clearly and know what activities will move it forward.

None of those things require a hot market. All of them require deliberate construction.

The agents with listing inventory built their seller relationships before they needed them — through geographic farming, consistent past-client outreach, and a reputation built on market expertise. The agents having consistent database conversations built a touchpoint system that runs whether or not they feel motivated. The agents with reliable follow-up systems built them before they had volume that required them.

Structure created before the slowdown survives it. Structure attempted during the slowdown is almost always too late.

The Question Worth Asking Right Now

If the market returned to 2019 conditions for the next three years — moderate volume, balanced supply and demand, no frenzied tailwind — would your business sustain itself? Would your pipeline fill itself? Would your income be predictable?

For most agents, the honest answer reveals exactly what needs to be built. Not new tactics. Not a different lead source. Structure — the kind that produces results independent of what the market is doing.

Specifically: a database with a consistent touchpoint schedule, one lead source executed with daily discipline, a follow-up system that doesn’t depend on your memory, and a set of practiced conversations for the objections you face most often.

This Window Won’t Last

When transaction volume returns, the agents who used the slow stretch to build infrastructure will pull ahead. Not because they got lucky with timing, but because they’ll have the systems in place to capture more of the volume when it comes back.

Chastin Miles did exactly this during his early years — broke, new city, no network, building systems in a market that wasn’t handing anything to anyone. What he built in that window became the foundation for everything that followed. The agents doing the same work right now are building the same kind of compounding advantage.

Power Unit Coaching and PULSEIntel PRO exist specifically to help agents build that structure — giving you the daily direction, the system, and the accountability to stop depending on the market and start running a real business.
